The industry uses the term “agentic AI” as a broad brush to cover a range of capabilities, which can lead to bad decisions.

But once the AI produces its output, the routing is engineered and fixed. The sequence of events that follows is n’t determined by the AI; it’s decided by the architecture.

Think of it as a well-designed assembly line. Each station performs complex, specialized work. But the sequence of stations is predetermined. The car does not decide its own path through the factory.

The system evaluates what an earlier AI component produced and uses that evaluation to determine which path to take next. This is not a more capable version of a pipeline. It’s a different kind of system. The agent is not executing a designed sequence; it’s determining the sequence in real time, with access to a set of tools and the ability to reason about which ones to use based on what it has found so far.

Agentic systems are the most complex pattern to build, test, govern, and debug. When an agent makes a wrong decision, tracing why is substantially harder than tracing a pipeline failure. Deloitte's 2025 research found that while 30% of organizations are exploring agentic options and 38% are piloting solutions, only 14% have solutions ready for production deployment—and only 11% are actively using them at production scale.  

That gap reflects a real engineering reality: agentic systems are appropriate for a narrower set of problems than their current popularity suggests. The selection framework is more straightforward than most organizations make it:

  • Is the task well-defined and the routing stable? Intelligent Automation. Build a reliable, auditable pipeline and invest engineering effort in AI quality at each step.
  • Does the system need to adapt its path based on intermediate results, within a bounded problem space? Orchestrated AI Pipeline. Design the decision tree carefully, make every branch testable, and build observability into the routing logic.
  • Is the problem space too variable to define in advance, and does the system genuinely need to reason about which tools to use based on what it discovers? Agentic System — but only with a governance framework, human oversight at consequential decision points, and the engineering investment that production agentic deployments require.

The most common mistake in enterprise AI programs isn’t underinvesting in AI capability. It’s deploying the wrong architecture pattern for the problem at hand.
